Cross-Functional Strategic Facilitation

Which goals conflict, what must be protected, and who can commit?

Use this when legitimate goals pull a consequential choice in different directions and temporary agreement does not hold.

Bound the decision

Start with the choice, not the artifact.

When it helps

Use this when legitimate goals pull a consequential choice in different directions and temporary agreement does not hold.

When it is unnecessary

Skip it when the decision is already owned, reversible, and the trade-off is understood by those affected.

People and protected goals

The accountable sponsor, people responsible for delivery, customers or operators affected, and partners who hold relevant constraints.

Scope

One framed decision with the people and authority needed to make it.

Keep distinct options visible.

  • Protect the current commitment.
  • Reduce or sequence scope.
  • Run one bounded evidence step.
  • Defer until the accountable owner can participate.

Constraint

Facilitation cannot create authority, evidence access, or consent that the group does not have.

Uncertainty

Is disagreement caused by missing evidence or by a real conflict between valued outcomes?

Smallest useful evidence purchase

Work through one disputed scenario or test one assumption that participants agree could change the choice.

Effort boundary and stop condition

Stop when the owner, protected goals, options, accepted trade-offs, dissent, commitment, and review point are recorded.

Worked artifact

Keep the decision record small enough to use.

Decision: sequence reliability work before a new feature. Protected goals: customer continuity and committed learning. Dissent: commercial timing remains a risk. Owner: sponsor. Review: after the reliability evidence gate.

Trade-offs: Record what the selected option protects, what it gives up, and what remains uncertain.

Decision owner and review: Name the person who can commit and the evidence or event that should reopen the choice.

Continue independently

Try the smallest useful move first.

Before the next meeting, ask each group what must be protected and who they believe can commit the decision.

Paid help is optional. An email starts a fit conversation; scope and fee are agreed before work begins.
